Yonyou ERP Implementation Methodology

The Yonyou Implementation Approach is a 5-phase methodology designed to ensure that our implementations are not only functionally successful, but also, financially successful and that the implemented systems are well received by the user community. Yonyou implementation methodology will ensure a smooth implementation process.

1.  Project Planning

Yonyou will arrange the project kick-off meeting to confirm implementation milestones and schedules. Yonyou’s project manager will collect basic materials for subsequent user requirements analysis. Yonyou’s consultants will introduce key features of Yonyou solutions to our client’s project team members. It aims to refresh the team members’ understanding of the solution and preliminarily map their current operations to Yonyou system. 

The objectives of this phase are to:

  • Organize the team and define roles and responsibilities
  • Confirm project set-up (scope, sponsorship, staff, funding, etc.)
  • Clarify overall project scope
  • Acquire and install the hardware and software
  • Agree on approaches for project management, change management, risk and quality management and skills transfer
  • Inform the steering committee, core team users and end-users about progress to date
2.  Blueprint

The consultant will provide advice on system design and parameters set ups in order to meet the users’ expectations.

Yonyou will install the purchased systems at the client’s designated office.  Yonyou’s engineers will take one of the client workstations for simple testing after software installation. Yonyou assumes that software installation is completed once we can successfully log-on the system, create some entries and output reports in the computer environments.

The objectives of this phase are to:

  • Establish application environments
  • Confirm and configure high level application design
  • Quickly review as-is business to prepare for the change management process and identify any gaps
  • Identify process gaps and determine whether additional customization will be required
  • Develop core team training schedule
  • Confirm and configure functional specifications for client environment
  • Define high level training strategy: audience, approach, roles, resources required
  • Involve key stakeholders in validation of solution design via validation and commitment events
  • promote organizational awareness via communications
3.  System Build

Yonyou will make identified changes to policies, procedures, work-around, software and organizational structure. Configuring the identified software modules and conducting system testing. Yonyou will help convert the relatively maintenance files setup such as security level, group of companies to the solution.  Yonyou’s consultants will review and counter check on-site to ensure the completeness of the rest setup as created by the users.

The objectives of this phase are to:

  • Configure the system to match the blueprint business process
  • Develop customization on the system
  • Develop the integration with other systems
  • Internal test on the customization and integration programs
  • Setup the environment for development and testing
4.  Cut-off Preparation

Master data will be migrated to the new system. Yonyou will provide training at the client’s offices according to the project plan. Each attendee will receive a training note when he/she attends the respective training sessions. The project team will conduct a User Acceptance Test to confirm the well functioning of Yonyou solution and readiness for production. 

The objectives of this phase are to:

  • Finalize data migration strategy (i.e. manual versus automatic).
  • Develop training plan, collateral and conduct train-the-trainer activities.  Utilize ‘train the trainers’ activities to provide the job-specific knowledge required by the client’s staff to successfully use the system for business transactions and to easily obtain the information needed to manage the business.
  • Execute pilot runs, unit and cross-functional tests are performed to verify setup and business processes. 
  • Identify impacted job roles and develop plan for transitioning workers to the new environment
  • Complete end-to-end business cycle walk through executed by the client’s staff (User Acceptance Test).
  • Conduct all end-user training.
  • Cutover to fully tested production system loaded with the conversion data.
5.  Go-live and Support

It involves the consumption of man days on providing onsite support during the first few weeks of the system cutover.
Documentation templates will be used to document the system configuration after live run. The client’s involvement will be expected to make use of the reports to record any changes on system parameters and configuration.

The objectives of this phase are to:

  • Capture knowledge acquired through the project and update the clients' knowledge base for future reference
  • Transfer the system ownership to the client
  • Close out project and plan for post implementation activities
